Outbound problem
My CRM never sees the cold outbound my team sends
Cold email goes out from a dedicated sender and LinkedIn from its own tool. The CRM sees the meeting and the deal, and nothing that led to them, so its activity reports say the SDR team barely works.
What it looks like
- CRM activity reports show a handful of emails per rep, while the sending tools show thousands.
- Deals appear with no history before the first meeting.
- Leadership asks for an outbound dashboard in the CRM, and there is nothing to build it from.
- An account executive opens a deal and cannot see what the prospect was sent.
- Every attempt to sync the sender fills the CRM with contacts who never replied.
Why it happens
Cold outbound is deliberately kept away from the main mail system. It runs on separate domains and mailboxes, inside tools such as Instantly, Smartlead or HeyReach, to protect the deliverability of the company's primary domain. The CRM only logs email from inboxes connected to it, and those are not.
The sending tools do offer CRM syncs, but they work at the level of contacts and activities. Sync everything and the CRM fills with cold prospects, which costs money on contact-based plans. Sync only replies and the campaign context is usually lost on the way.
What teams try
Syncing every prospect and send to the CRM
The data arrives, along with thousands of contacts who will never reply. Contact tiers go up and real pipeline is harder to find.
A Zapier sync on positive reply
A sensible compromise that keeps the CRM clean, but each tool needs its own zap, failures are silent, and sends before the reply are not recorded.
Asking reps to log outreach by hand
Nobody logs automated sequences. The CRM ends up with a note on the deals that happened to go well.
BCC to the CRM
It does not work for sends from a cold email tool across many mailboxes, and it does nothing for LinkedIn.
How OutboundManager handles it
OutboundManager does not push cold activity into the CRM. It reads the sending tools and HubSpot side by side, joins them, and writes back only the result.
- Sends, replies and bounces come from Instantly, Smartlead, Woodpecker and Lemlist. Invites, accepts, messages and replies come from HeyReach and Lemlist.
- Deals, meetings, owners and logged outbound calls come from HubSpot through a private app token.
- People are matched to the contacts on HubSpot deals by email, then LinkedIn URL, with the company domain as a fallback. No contacts are created in HubSpot.
- With write-back on, each attributed deal gets four properties in a group named OutboundManager: source campaign, source channel, source rep and touch date. HubSpot reports can group by them.
- Write-back is off by default and only touches deals that have an outbound attribution.

Fix it this week
These steps help whether or not you ever use OutboundManager.
- Decide what belongs in the CRM. A common rule: a prospect enters the CRM when they reply positively or book a meeting, not when they are first emailed.
- Add one custom deal property for source campaign, and make it required at deal creation for outbound deals.
- If you sync on reply, include the campaign name in the payload, and test what happens when the contact already exists.
- Check that every outbound deal has an associated contact with the email address that was actually emailed.
- Tell leadership plainly that CRM activity reports do not include cold sends, so nobody reads them as rep effort.
Questions
Does OutboundManager create contacts or log emails in HubSpot?
No. It reads from HubSpot. The only thing it writes is four attribution properties on deals, and only after an admin turns write-back on.
Which HubSpot permissions does it need?
A private app token with read scopes for deals, contacts, companies, owners and deal schemas. Write-back also needs write scopes for deals and deal schemas.
Does it support Salesforce or other CRMs?
Not yet. HubSpot is the only CRM supported today.
